Identify the item that cannot be supplied
Confirm which reference, variant and quantity is unavailable and whether the issue concerns the complete design or only one colour. Keep the original request visible. A message saying this one is out of stock can be ambiguous when several photographs are in the chat. Ask for a clear response against the affected order line before discussing replacements.
List fixed and flexible requirements
Mark the essentials: usable width, direction, garment placement, selling unit and any already approved performance requirement. List separately the features you can reconsider, such as a secondary motif or decorative outline. Ask the garment team which changes would require a new sample. This gives the supplier a practical search brief rather than a request for anything similar.
Compare alternatives on the same basis
Place proposed alternatives beside the original reference in a short comparison sheet. Show actual dimensions, selected colour, motif direction and the changed points. Request missing information instead of treating a similar photograph as a match. Recalculate cutting and paired quantities if the repeat or unit changes; an attractive substitute can still require a different order quantity.
Approve a replacement as a new decision
Name the accepted alternative and record which original line it replaces. Keep any physical or sewn-sample approval linked to the new variant. Ask the supplier to quote the replacement and confirm the relevant supply conditions separately. Do not let a proposed alternative enter the order merely because it was the most recent image sent in the conversation.
